Assortment and Buy Planning Optimisation

Assortment planning is a crucial step part of the buy planning process to develop a successful range and to satisfy the needs of the target customer . Most retailers pay more attention to getting the assortment mix right based on the high-level understanding of the target customer, with Store Clustering often being seen as an additional function. Store Clustering is often approached by grouping similar stores based on their performance as linear depth and turnover and by assigning the same assortment to ensure the target sales are guaranteed.

It should rather be viewed as a foundational exercise that aids retailers to become more customer-centric, tailoring their assortment based on localised customer need, ultimately providing them with a better shopping experience.

The traditional method is more intuitive than scientific and can be prone to bias. With the advent of Machine Learning and Artificial Intelligence, Store Clustering takes a serious turn. We apply unsupervised Machine Learning where it does not rely on predefined classes and rather learns by observation than by examples. We can combine both performance-based attributes and non-performance based (climate, store size, store ethnicity, income level, age group, fashion preference etc.) attributes to generate clusters and provide insights that support assortment planning. It is a win if we can do this with reduced inventory holding and improved margins.

Our approach is to provide a ‘Product Attribute’ based clustering which not only helps remove the guesswork from the merchandiser’s side regarding where to send their stock, but also manages open-to-buy effectively by reducing the inventory holding and improving the turnover.

An age-old problem retailers face is stock fragmentation across the network, at times after three weeks of launching the new phase/floor set. This is due to either spreading the stock thin by buying tight, having a large SKU count or allocating the wrong size curve. Depending on where the stores are located and the cost implications, consolidation of the fragmented sizes are always considered as the last option, if that. Most cases, they will be marked down thus impacting the availability, margin as well as customer confidence.

History can only tell us how each size has performed in relation to the inventory holding and fails to capture any missed opportunity. Allocation process remains the same where the top stores getting all the sizes and those at the bottom of the chain, receiving the core size. There is also a need to look at the product lifecycle and seasonality of the style before deciding on the allocation process.

This poses some very important questions that retailers are asking themselves:

  • How do we get the size curve right?
  • Is the launch size curve the same as the steady state size curve?
  • Should the size curve be customised based on the product lifecycle?
  • How do I ensure that past sales and stock-outs are not impacting the size curve allocated to stores?
